a. The project manager is brought on board at the beginning of the conceptual phase but acts only as an observer. The project manager neither answers questions nor provides his ideas until the brainstorming session is completed.
The advantage of bringing the project manager on board at the beginning of the conceptual phase, but only as an observer is that the project manager will be able to understand the brainstorming process that was undertaken which will allow him/her to see how the group works together in making decisions. Further, it would provide the project manager with insight into which employee to place in certain areas, based on the task of conceptualizing the project.
The disadvantage of bringing the project manager on that this phase only as an observer is that the project manager does not have the advantage of helping to come up with ideas, at the beginning of the project, that could help make the project successful. Without the project managers input in this phase he/she is unable to resolve any conflicts that occur, or have any input into any potential conflicts that may occur as a result of the concept that was created by others.
b. When brainstorming is completed during the conceptual phase, senior management appoints one of the brainstorming team members to serve as the project manager.
The advantage of having a brainstorming team member to serve as project manager is that this team member was able to provide some input when creating the project concept. This would allow the project manager to have input into the thoughts and ideas that later developed into the project itself. Further, this individual would have firsthand knowledge of the project team members, how well each member works with the group, and where each team members' strengths and weaknesses lie.
The disadvantage of having a brainstorming team member to server as project manager is that it may cause dissension among the project group. Other team members may feel let down and
