The Golden Triangle for MNCs: Standardization towards Headquarters Practices, Standardization towards Global Best Practices and Localization

EXECUTIVE SUMMARY One of the most complex challenges that multinational corporations (MNCs) face is harmonizing the opposing forces of standardization versus localization. Based on a large-scale survey of headquarters (HQs) and subsidiaries of American, Japanese and German MNCs, we provide evidence that MNCs can no longer afford to define standardization simply as the worldwide adoption of HQ practices. Standardization can take place towards two different poles: HQ practices and global best practices, wherever they originate from. As we believe managing the challenge of localization versus standardization towards either HQ or global best practices is the key to MNC success we call it the Golden Triangle for MNCs. We also argue that it is often standardization towards global best practices that is more relevant than either standardization towards HQ practices or localization. Hence our study supports what have been called geocentric or transnational corporate models, where worldwide learning and knowledge transfer is paramount, regardless of where the knowledge in question originates. Introduction Globalization and MNCs are two closely interlinked phenomena. On the one hand, the growing importance of MNCs is considered to be a key ingredient of the globalization process.

Their hypothesis suggests that small changes in the way an organization is structured may play a big role in how successful it is in reaching its goals.     Despite the all pervasive talk of globalization, the seasoned international business traveler will be acutely aware of differences in the ‘way of doing things’ from country to country and from region to region. Such differences are seldom more apparent than in the field of organization and management. Not only will this traveler be aware that conventions for doing business are culture- bound, but also that systems and structures for ‘the management of people’ are uniquely determined by forces of tradition. If the business traveler were to discuss the issue of fairness of pay with a Japanese worker, the latter could well re-iterate the proverb ’The nail that sticks out should be hammered down’, thus stressing the need for egalitarianism and group compliance. It is the purpose of this unit to assist understanding as to why observed manifestations of HR and employment practices demonstrate distinctiveness and ‘embeddedness’ within specific geographic territories.     Over the years, many typologies of multinational companies (MNCs) have been developed. As such, Bartlett and Ghoshal (1989) provided the most extensive typologies regarding MNCs. Besides, Harzing (2000) uses a different division of the multinational companies and separates them in relation to organizational design and subsidiary role, local responsiveness and interdependence. The identified types are: Multidomestic, Global and Transnational (Harzing, 2000). Multidomestic typology combines high national responsiveness and domestic competition, implying that the company responds to national differences and has a decentralized structure, although scores low on global competition and economies of scale. In contrast, Global typology characterizes high global competition, economies of scale, and low national responsiveness, as companies tend to build cost advantages through economies of scale. Finally, the Transnational cluster combines both typologies focusing on economies of scale as well as national responsiveness. Verbeke (2009) describes four archetypes of administrative heritage, namely the ‘centralized exporter, ‘international projector’, ‘international coordinator’, and ‘multi-centred MNE’ which regard to a specific routine of internationally transferring FSAs. In comparison to Harzing’s (2000) typology, these four archetypes of administrative heritage describe how a company’s FSAs are internationally transferred and its location advantages, while Harzing’s typology discusses the types of MNCs and its measurement to various elements.
