A Book Critique of:

"SHIFT: Inside Nissan's Historic Revival" by Carlos Ghosn

When Brazilian-born, French-educated son of Lebanese parents, Carlos Ghosn was named COO of Nissan in 1999, the company was heading towards bankruptcy with a record loss of more than $6 billion in fiscal year 1999. In Shift, Carlos Ghosn recounts how he achieved one of the most astounding turnarounds in automotive – and corporate – history. Ghosn's Nissan Revival Plan (NRP) outlined seemingly impossible goals (1) return Nissan to financial stability within 12 months;(2) reduce debt by 50% within 3 years; (3) increase operating margins to 4.5% of sales in 3 years. Within eighteen months, Ghosn and his executive committee successfully brought Nissan into the black and transformed the company back to the powerful global automotive manufacturer it once used to be.

Carlos Ghosn gained his management principles and practices while rising through the ranks at Michelin and Renault. Francois Michelin's openness to giving young executives great responsibility, his indifference to their origins, and the attention he paid to facts rather than theories left an indelible impression on the young and ambitious Ghosn. Starting as a shift-team leader at Michelin's newest plant in Europe, Ghosn quickly moved through the ranks as general manager of that factory at age 27; put in charge of turning around Michelin's Brazilian operations as age 31; and becoming the CEO of Michelin North America at age 42.

Ghosn's attention to detail and ability to execute complex cost-cutting plans soon earned him a reputation of "le cost killer". This reputation carried him through Renault's 20 billion cost reduction plan.

    The theory of constraints (TOC) can be described as an application designed to “solve business problems in a particularly practical and effective manner” (Introduction to the Theory of Constraints). The TOC is a scientific effort that focuses energy and attention to system constraint. In simple terms, the TOC is the wisdom that restricts or limits any company’s ability to accomplish their goals. There are five steps of the TOC process; the first step within the process is to identify constraints. In this step, it is “strengthening any link of a chain (apart from the weakest) is a waste of time and energy” (The Five Focusing Steps (POOGI)). Second is to develop a plan to overcome the constraint(s) identified in step one. Here the output of the identified constraint governs the output of the entire organiztion, so it is highly important to utilize the constraint instead of getting more. “We should first learn to use the resources that we already have more efficiently” (The Five Focusing Steps (POOGI)). Step three involves focusing on the resources for accomplishing step two. Also, the orgazation should not produce more than the constraint can handle. Forth is to reduce said effects of the constraint by relieving work or expanding the capability. Finally in step five, once one set of constraints are overcome, you may start back at step one for new constraints. Within the terms of TOC, the market is constantly, or at least tactically a leverage point. Nissan should focus on the quality, meeting and exceeding the market requirements. Found within most markets are “high-quality products are highly competitive products. A focus on quality translates to a focus on throughput” (Newbold, 1998).     I found an article on Forbes.com that is about a leader that led a successful change to his company and it talks about what he felt was key in doing this. The article is about a New Zealand based fertilizer company Ballance Agri-Nutrients and its executive Greg Delaney. Delaney wanted to make changes to the continuous process of his distribution facilities. He went to a seminar and came back with ideas on how to make the process better. He implemented these changes by training small work groups to go and train the other plants. “The key to successfully leading change is committing to changing yourself first. Changing my priorities and committing time and effort to the program was the best way to show everyone how serious I was about the change”(Landel, 2013). I think that by showing you are committed to the change then people will take it to heart and follow along without resistance. As with any plan there will be problems with the initial startup but they can be fixed by working together and good communication. With this story they had issues but worked through them by collaborating and communicating clearly. Collaborating and practicing clarity when it comes to communication is, as always, a key to leading a successful change effort (Landel, 2013). I think that these are great keys to being able to overcome the hurdles of leading a change in any type of business.
