Mass Customization in Apparel & Footwear Industry– Today’s Strategy, Future’s Necessity

Mass Customization has gained momentum over Mass Production in the apparel & footwear industry. This paper talks about why we should look at this business strategy and how this concept has evolved over a period of time. There are many apparel & footwear players adopting this concept but at intermittent stages. The prime drivers of mass customization are technology, supply chain transformation and organizational restructuring. There has been major advancement on technological front starting from taking customer’s measurement through body scanning, to product development and finally to deliver the right kind of customized product to customer. There are plenty of supply chain changes happening at different level to customize the product and many small and large players are already there into this space. The research has also tried to explore various apparel & footwear industry players’ movement towards mass customization and cost drivers and cost saver associated with this concept. Like any other technology or business strategy, Mass Customization has also brought many challenges along with it, which can be grouped into direct and in-direct challenges.

In less than a year, 40% of Lands’ End customers buying chinos and jeans from the firm’s web site were buying tailored products. Over 20% of these customers never made a purchase over the web before.     Even though one might believe that the system used by Benetton and such other collections such as GAP is superior due to the lower labor costs by the outsourcing to other countries and other reasons, in reality the process used by Inditex, the worlds third largest clothing retailer, to produce the Zara brand is much better because even with higher labor costs, transportation and shipping involve in the manufacturing process and shipping finished product to stores, costs are still lower and the product is in one place for production.     This case study presents two companies, Marks & Spencer and Zara, which are active in the apparel industry, and examines supply chains and the product-process linkages of both companies. Marks & Spencer, originally named Penny Bazaars, was founded by Michael Marks in 1884 in Northern England as a clothing sales company. Ten years after its startup, Thomas Spencer joined Michael Marks and became co-owner of the company. From 1894, the company has continued to work under the name of “Marks & Spencer (M&S).” Influenced by American chain stores, M&S started to sell both food and clothes in the 1920s. The company experienced a rapid growth from 1894 to 1939, expanding its 234 stores. In order to reach the highest quality in its products, M&S concentrated its strategy on the close cooperation with suppliers and the use of new technologies. In addition, the company added internationalization and product diversification to its strategy in the late ’80’s. On the other hand, despite this promising strategy, M&S started to undergo a gradual decline in its sales; consequently, in its profits in the 1980’s. A decrease in market share followed this drop. Moreover, in the late 1990’s, the share prices of the company decreased dramatically. By contrast, Zara, another clothing company founded in Spain in 1963, achieved a remarkable success in the textile market in short period by its brand new supply chain and correct business philosophy, including creativity, innovation, and fast market response. This case study will analyze the sources of the decline of the company by analyzing its chain value. This section will be followed by a SWOT analysis.     H&M, Benetton and Zara are all garment retailers. Key stages in their supply chains that I will discuss are product design, manufacturing, distribution and retail. Zara and H&M are so called "fast fashion" providers. Their clothes do not have to be of an exceptional quality as the most important factor is to quickly deliver catwalk design to high street customers at an affordable price (Slack et al., 2007). Benetton clothes are of better quality and higher prices but they are at the same time less fashionable and not as trendy. Despite these differences in the target markets, all three companies operate in a very similar environment and all offer innovative products with a life cycle that is very short. Therefore, they need a responsive supply chain that will respond with flexibility to the uncertainties of the environment in which the three companies operate (Fisher, 1997).
