The Managerial Roles Approach

One widely discussed approach to management theory Is the managerial roles approach, popularized by Henry Mintzberg of McGill University’ Essentially, his approach is to observe what managers actually do and from such observations come to conclusions as to what managerial activities (or roles) arc. Although many researchers have studied the actual work of managers—from CEOs to line supervisors—Mintzberg has given this approach higher visibility.

After systematically studying the activities of five CEOs in a variety of organizations Mintzberg came to the conclusion that executives do not perform the classical managerial functions of planning, organizing. Commanding, coordinating, and controlling. Instead, they engage in a variety of other activities. From his research and the research of others who had studied what managers actually did, Mintzberg concluded that managers really fill a series of ten roles:

Interpersonal roles

1.The figurehead role (performing ceremonial and social duties as the organization’s representative) 2.The leader role
3.The liaison role (particularly with outsiders)

Informational roles

4.The recipient role (receiving information about the operation of an enterprise) 5.The disseminator role (passing information to subordinates) 6.The spokesperson role (transmitting information to those outside the organization)

Decision roles
7.The entrepreneurial role
8.The disturbance-handler role.
9.The resource-allocator role
10..The negotiator role (dealing with various persons and groups of persons)

Mintzberg’s approach has also been criticized. In the first place, the sample of five CEOs’ used in his research is far too small to support so sweeping a conclusion. In the second place, in analyzing the actual activities of managers—from CEOs to supervisors—any researcher must realize that all managers do some work that is not purely managerial; one would expect even presidents

LAU Navy Personnel Research and Development Center The picture of the manager as a refiective planner, organizer, leader, and controller (Fayol, 1916) recently has come under strong attack (Lau « & Pavett, 1980; McCall & Segrist, 1980; Mintzberg, 1980). In his description of managerial work, Mintzberg (1980) concluded that the manager's job can be described in terms of 10 roles within 3 areas—interpersonal, informational, and decisional—that are common to the work of all managers. Subsequent research has supported the generalizability of these role descriptions in public and private sector organizations and in lower and middle level managerial positions (Alexander, 1979; Kurke & Aldrich, 1979; Whitely, 1978). The purpose of the present paper is to examine the influence of hierarchical level and functional specialty on managerial roles and required skills, knowledge, and abilities. Mintzberg (1980) proposed that differences in managerial work involve the relative importance of the roles across hierarchical level and functional specialty. Chief executive officers (CEOs) focus considerable attention on external roles (e.g., liaison, spokesperson, figurehead) that link the environment with the organization. At lower levels of the organization, however, work is more focused, more short term in outlook, and the characteristics of brevity and fragmentation are more pronounced. As a result, the external managerial roles are relatively less important and real-time internal roles (e.g., disturbance handler, negotiator), concerned with daily operating problems and maintaining the workfiow, become relatively more important.     Mintzberg states that all managers deal with similar activities, namely, dealing with people, gathering and sharing information and attempting to look above the chaos to the future. The manager that I have chosen for this particular question is Richard Branson. I believe his management style is very unique, yet similar to what Mintzberg was trying to describe. One of the first Mintzbergs claims is that a manager a figurehead who performs ceremonial duties, such as attending an employee’s wedding or taking an employee to lunch. In one of Branson’s interviews he claimed that the most important factor as being a manager is to put your employee’s first. He states: “My philosophy is, put your employee’s first, your customers second and your investors third and, in the end, everyone will be happy”. Branson is well known for his personable management style. From the early beginning he wrote letters to his employee’s and each employee was given his telephone number. Mintzberg contemplates further that the manger is the leader that is responsible for motivating and encouraging employee’s, exercising their their formal authority. Brandon always believed in encouraging people by promoting them above the positions they would expect. His philosophy is that, as a manager, you must take risks. “You can start off as a cleaning lady and go to the top”. Mintzberg states that a manager is an entrepreneur that always seeks to initiate new projects. Brandon has made it clear that all great entrepreneurs take risks. He was never afraid of taking risks or failure and therefore was never afraid to initiate new projects. “Failure doesn’t damage a reputation as much as some fear”, he said.
